Windows 10 to Windows 11: upgrade now, replace the PC or use Extended Security Updates?

Windows 10 support has ended. Learn when to upgrade eligible PCs to Windows 11, when to replace hardware and when Extended Security Updates are an appropriate temporary measure.

Windows 10 reached end of support on 14 October 2025. A PC may continue to run, but standard security and quality updates have ended. For most business devices, the decision is not simply ‘upgrade or not’: it is a planned choice between an in-place Windows 11 upgrade, new hardware, or a time-limited Extended Security Updates (ESU) exception while a replacement plan is completed.

Why this matters now

Unsupported operating systems create a growing exposure to newly discovered vulnerabilities. That affects the device itself, but it can also affect email, cloud access, clinical applications, customer data and the ability to satisfy supplier or cyber-insurance requirements.

The operating system is only one part of the decision. Older PCs may also have limited performance, an ageing drive or battery, an unsupported processor, or software and driver dependencies that deserve attention before a rushed cutover.

When an in-place Windows 11 upgrade makes sense

Upgrade a device when it meets Microsoft’s Windows 11 requirements, is in good condition, has adequate performance for its role and supports the organisation’s required applications and peripherals. Many modern business PCs can be upgraded with planning rather than replaced.

Before deploying widely, test a representative group. Check line-of-business software, printers, scanners, VPNs, security tools, browser-based applications and user profiles. Confirm backups and a rollback approach before changing production devices.

When replacement is the better value

Replacement is usually more sensible when a device is not eligible for Windows 11, has a near-term hardware lifecycle issue, struggles with current workloads or would require an unsupported workaround. Keeping an old PC alive can look cheaper until disruption, support time and security risk are included.

A replacement project is also an opportunity to standardise models, remove obsolete local software, confirm encryption and endpoint management, and improve the new-starter process. Plan data migration and application setup around the user’s actual workflow.

What Extended Security Updates do—and do not—provide

Microsoft’s commercial ESU program can provide critical and important Windows 10 security updates for eligible enrolled devices after end of support. For commercial and education organisations, coverage can run for up to three years, with annual licensing; the dates and licensing path depend on the organisation and device scenario.

ESU is a bridge, not a return to normal support. It does not provide new features, general technical support for Windows 10, customer-requested non-security updates or a reason to defer an upgrade plan indefinitely. Eligible devices need Windows 10 version 22H2 and the required servicing prerequisites.

A practical decision framework

Start with an accurate device inventory: model, age, Windows version, eligibility, user role, installed applications, data location and known dependencies. Group devices into ‘upgrade now’, ‘replace’, ‘temporary ESU’ and ‘retire’. Then set a named owner and completion date for every temporary exception.

For healthcare and other operationally sensitive environments, coordinate testing windows with software vendors and business owners. Do not assume a PC upgrade is harmless just because Windows Setup offers it.
